The Six Email Automations That Scale Brands Past $100K a Month

3 Jun 2025 · 4 min read

Building a Human-Led Welcome Series

Email marketing automations serve as the backbone for any solid ecommerce strategy. When I look at brands scaling from $100,000 a month to over $1 million a month, the biggest shift is how they treat their automated customer journeys. One of our clients generating roughly $4.6 million a month relies on the exact six-flow setup detailed below.

For the next step, see How to Scale Store Email Revenue Past $100k a Month.

It starts with the welcome series. The primary objective is getting that first order placed, but you also need to establish an immediate connection with the founders. If your brand does under $50 million a year, lean heavily into human-to-human connection. People buy from people, not faceless corporations.

Deliver your sign-up offer immediately and tell the story of the team behind the product. In our setup, we also use conditional splits based on zero-party data collected on the sign-up form. If a subscriber tells you what product category they care about, send them down a tailored path that speaks directly to that interest.

Separating Abandoned Cart and Abandoned Checkout

Treating cart abandonment and checkout abandonment as the same trigger is a mistake. When someone adds an item to their cart, that is one distinct touchpoint. When they start typing their shipping details at checkout and drop off, that is a completely different level of intent. You need two separate flows for these behaviours.

For the next step, see High-Converting Abandoned Cart and Checkout Flows in Omnisend.

Inside both flows, use conditional splits based on past purchase history. Existing customers go down one branch where you remind them of what they left behind and create urgency around inventory. Non-customers go down the other branch where you reiterate the introductory discount from your welcome series.

For high-volume accounts, you can split non-customers further based on the specific product collection they viewed. Customising the copy around that exact item turns indecisive window shoppers into paying buyers.

Browse Abandonment for Non-Buyers

Browse abandonment triggers when someone views a product page but never clicks add-to-cart. It sits one step higher in the funnel, which means the intent is softer. Your job here is to remove friction and answer common pre-purchase questions.

We apply the exact same customer versus non-customer split here. Non-customers receive a reminder of the product they viewed alongside their active first-order incentive. Existing customers receive a helpful nudge without unnecessary margin-eroding discounts.

Our goal with these top-of-funnel recovery flows is simple: maximise the subscriber-to-customer conversion rate. Getting the first product into a customer's hands is what unlocks your second, third, and fourth order down the road.

A Plain-Text Post-Purchase Sequence

The post-purchase thank you triggers immediately after someone places an order. We set a mandatory 20-minute time delay on email one. This delay prevents your message from clashing with the transactional order confirmation email sent by Shopify, which cannot be disabled.

Email one should be plain text with zero creative assets or banners. It comes directly from the founder, thanking the customer for supporting the business. It sounds simple, but it sets an immediate personal tone that corporate competitors cannot replicate.

Use a split to check order count. First-time buyers get the founder note. Second-time buyers get a genuine thank you for returning. If someone has ordered three or more times, kick them out of the flow entirely. Nobody needs to receive the same thank you note five times in a row.

Using Fulfilled Order Flows for Product-Specific Cross-Sells

The moment an order is fulfilled, trigger a dedicated post-fulfillment flow in Klaviyo. Make sure you mark these initial shipping notification emails as transactional with Klaviyo support to protect your deliverability. This flow is where you drive your repeat purchase rate.

Split your audience based on the exact item they ordered. If a customer bought bed sheets, you already know they will likely need pillows, duvet covers, or mattress protectors. Send them down a product-specific path that first educates them on how to care for their sheets, then introduces the natural next purchase.

You can create as many category splits as your catalogue requires. If your product quality is poor, no flow will save your retention. But if your product is great, this architecture systematically drives your second-order rate.

Winback Flows and Strategic Incentives

A winback flow operates like an extended post-fulfillment sequence. Time your delays carefully so the winback emails only trigger after the post-fulfillment sequence has wrapped up, avoiding any overlapping messages in the inbox.

Structure your winback recommendations around past purchasing behaviour. If someone bought skincare for dry skin 60 days ago, recommend the complementary serum, not a random clearance item. Relevance is what brings lapsed buyers back.

For customers who have only purchased once and remain unresponsive near the end of the sequence, interlace a small discount offer. If your margins allow for a profitable second order with a code, that incentive is often what bridges the gap between a one-off buyer and a loyal lifetime customer.

Final Thoughts

Scaling past $100,000 a month requires treating customers differently based on where they are in their lifecycle. By splitting your flows by purchase history and product interest, you build an automated system that talks to subscribers on a personal level at scale. Put these six foundational flows in place, keep your messaging human, and let your automations carry the retention load.
